The Price of Code Is Zero. Here's What Clients Actually Pay Us For

A founder asked me last month, half joking, why he should pay a development shop at all now that he can describe a feature to an AI and watch it write itself. Fair question. If you have used any of the coding tools this year, you have felt it too. Code that used to take a day appears in a few minutes. The raw act of typing software has collapsed in price, close enough to zero that arguing about it is a waste of breath.

So here is the thing worth actually thinking about. If the code is free, what are you paying us for?

The part of the "code is free" story nobody quotes

The headline is that code got cheap. The part that gets left off is that running AI got expensive, fast. Gartner is now predicting that by 2028 the cost of AI coding agents will pass the salary of the average developer they were supposed to replace. Uber reportedly spent its entire 2026 AI budget in four months after rolling Claude Code out to around five thousand engineers. There is a widely told story of one engineer burning through eighty thousand dollars of tokens in a single week building a toy game.

We have not lived that particular fire ourselves. But we hear a version of it from people every few weeks, and the pattern is always the same. Generating the code was cheap. Everything around it was not.

That is the real shape of 2026. The keystrokes are free. The judgment about what to build, how to build it so it does not fall over, and what it costs to actually run, is worth more than it has ever been. When a line of code is free to produce, your money is no longer paying for the line. It is paying for the decision that the line was the right one, and that the next thousand lines will not quietly bankrupt you in inference costs.

What has value when code has none

Strip out the typing and look at what is left. It turns out to be most of the hard part.

Knowing what to build, and what not to

An AI will happily build you the wrong thing, beautifully and quickly. It does not push back. It does not ask why you want a custom checkout when a boring one would convert better, or point out that the feature you are excited about will create a support burden you have not staffed for. That judgment is the job now. Writing a clear specification for a system, deciding the architecture, saying no to the tempting shortcut that turns into a rewrite in six months. AI made the cheap part cheaper and left the expensive part exactly where it was.

Proof that the thing pays for itself

I came to software from running actual businesses. Trading, logistics, finance, the kind of work where at the end of the month a number is either bigger or smaller and nobody cares how elegant your process was. That background changed how I read a client project. I am not looking at the repo first. I am looking at what this software is supposed to do to their P&L.

This is the shift I would push hardest on. Stop selling clients features and start showing them the return. A warehouse client does not want an inventory module, they want fewer stockouts and less cash frozen in dead stock. An e-commerce client does not want a faster page, they want the revenue that a faster page brings in. When you can put the benefit in their language, in their numbers, the price of the software stops being the conversation. The return is the conversation. A rule I find useful: if you cannot describe the outcome as a number the client already tracks, you do not understand the project well enough to be paid well for it.

Knowing what it costs to run

Here is a value proposition that did not exist three years ago. Clients are now genuinely afraid of what an AI feature costs once it is live and real users are hitting it. They have read the runaway bill stories too. Being able to say we know what this will cost per user per month, and here is how we keep it from spiraling, is worth real money. Token literacy is turning into the thing efficient database queries used to be. Most people cannot do it well. The ones who can get paid for it.

The pricing has to change with the value

If the value moved from typing to judgment and outcomes, billing by the hour makes less and less sense. AI compressed most delivery timelines by three or four times. Bill purely by the hour in that world and you are literally charging a client less for delivering the same result faster. You get punished for being good. That is backwards.

The direction the smarter shops are moving is to price the outcome instead of the time. Fixed scope, fixed price, tied to a result the client can measure. Productized services, where the offer is defined and repeatable, are pulling much healthier margins than open ended bespoke work, because the client is buying a known result and not renting a mystery. Buyers in 2026 are tired of long discovery phases that bill for months before anything ships. They want to buy something that already works.

We are not dogmatic about it. Some work is genuinely exploratory and a hybrid arrangement is honest. But the default of "we will bill you for our hours" is quietly becoming a way to charge less for being better at your job.

A model we are opening up: build the idea, then share the outcome

Here is one we are actively exploring rather than one I can show you closed. If a client has a real idea but not the full budget, the old answer was that we could not help until they raised money. AI changes the math. Because building the first version is now dramatically cheaper for us, we can carry more of the early risk ourselves. Build the thing, get it live, and instead of a large upfront invoice, take a retainer to run and grow it after launch, or a share of what it earns.

That aligns everybody. We do not get paid properly unless the thing we built actually works in the market, which is exactly the incentive a client should want their developer to have. It is closer to how a business partner thinks than how a vendor thinks. I will be honest that we are early on this and still working out where it fits and where it does not. But the fact that it is even possible now, that a small shop can afford to bet on a client's idea instead of just billing for it, is one of the more interesting doors AI has opened.

What this means if you are about to hire a developer

If you are shopping for a development partner the old way, by the hourly rate, you are optimizing the one thing that stopped mattering. The rate on the typing is racing to zero anyway. What you actually want to know is whether the people you are hiring understand your business well enough to build the right thing, prove it pays for itself, and keep what it costs to run under control.

Ask whoever is building it to tell you the cost per user per month before they build it, and how they cap it. If they cannot answer, that is your answer. Controlling what AI features cost to operate is now a core part of building them well, not an afterthought.
